Focused market case study

Five operating years, 2027–2031, with H2 2026 as the mobilisation window. The central conclusion is that Ecodepot does not need a broader battery catalogue. It needs a narrower stocked architecture, a dedicated retrofit route, harder supplier qualification and an operating model that converts a rapidly expanding Romanian prosumer base into repeatable installer-led demand without allowing inventory, compatibility or warranty risk to absorb the economics.

Focused market case study

Central thesis / strategic judgement The highest-value outcome is not simply the delivery of 100 MW of modules. It is a repeatable Romanian platform for evaluating, engineering, financing and operating advanced PV technology. Romania is already building utility-scale solar at gigawatt scale. RPIA reported 1.2 GW of utility-scale additions in 2025 and approximately 1 GW more from January to early August 2026. Against that construction rate, 100 MW is not system-changing in isolation, but it is large enough to create a meaningful technology reference programme: approximately one-twelfth of 2025 utility-scale additions if the full allocation reaches commissioning. [S12] [S13] The market benefit therefore depends on the capabilities built around the modules. Independent qualification, exact bill-of-material control, standardized EPC interfaces, lender-grade documentation, local service, field measurement and technology-neutral economic benchmarking can convert a bilateral supply agreement into reusable market infrastructure. If these capabilities remain private or weak, the spillover to Romania will be limited. If they become repeatable, they can increase competition between module architectures and improve how Romanian projects select technology. Board-level conclusions Market significance / high at ecosystem level. The allocation is large enough to establish repeated design, QA, finance and service processes across utility-scale projects. National-system significance / moderate in volume. One 100 MW programme is small beside Romania's total solar fleet and connection pipeline. Technology significance / meaningful. HJT gains a scaled commercial pathway into a market currently adding utility-scale PV rapidly. Strategic value / conditional. The value is created through evidence and execution, not through the 770 W nameplate rating alone. Best Area Solar position. Operate as a factory-to-project technology integration platform rather than a transactional module channel. Critical discipline. Keep future procurement technology-neutral so the first 100 MW becomes an evidence base rather than permanent architecture lock-in.
